Klarwerk — Photo-to-Quote Window Sales & Orchestration Platform

An AI-assisted replacement-window workflow that transforms customer photos into structured projects, preliminary quotations and professionally verified fulfilment workflows.

Context

Klarwerk is an AI-assisted sales and project-orchestration platform for the replacement-window and door market. A homeowner begins with something simple: attach an A4 reference sheet to an existing window or door, take a photograph, and receive a preliminary configuration and price indication. Behind that simple interaction is a controlled operational workflow connecting photo-based project intake, approximate dimension estimation, deterministic pricing, customer qualification, professional final measurement, manufacturer coordination, delivery and installation. The concept is informed by previous operational experience in German online window sales at substantial scale.

Problem

Replacement-window sales are fragmented. Customers often do not know what to measure, which configuration they need, what information is required, or what a realistic installed price may be. Sales teams spend considerable time collecting photographs, dimensions and missing specifications before they can prepare a useful first quotation — and a quote normally waits on an on-site visit, which stalls intake from the very first contact.

What was built / modernized

Klarwerk transforms an unstructured homeowner inquiry into a structured, reviewable replacement-window project. A photo with an A4 reference becomes approximate dimensions, a configuration proposal and a deterministic preliminary price, which a salesperson reviews before a professional on-site survey confirms the production measurements. The guiding principle is deliberate: AI prepares the project, deterministic rules calculate the price, and qualified professionals verify what matters physically. Photo-derived dimensions are intended for preliminary qualification and pricing only — final manufacturing dimensions always require professional on-site verification and controlled approval.

From photo to fulfilment
  1. Customer photo

  2. Structured project

  3. Preliminary price

  4. Professional survey

  5. Factory & installation

A homeowner starts with a photo; salespeople, professional surveyors, manufacturers and installation partners each act on one controlled, auditable project as it moves toward fulfilment.

How it works

Klarwerk separates responsibilities deliberately, so each part of the workflow does only what it can do reliably — and nothing it cannot.

AI & vision

  • Identify the likely element type
  • Locate approximate boundaries in the photo
  • Propose a panel and sash structure
  • Flag missing information for follow-up

Deterministic geometry

  • Use the A4 sheet as a known-size reference
  • Calculate homography from the calibrated image
  • Estimate approximate dimensions
  • Return confidence and quality warnings

Pricing engine

  • Validate the proposed configuration
  • Apply a versioned catalogue and pricing rules
  • Capture an immutable pricing snapshot
  • Reject unsupported combinations

Qualified professionals

  • Verify site conditions on location
  • Record the final production measurements
  • Approve the project for production
  • Install and provide local service

Current product foundations

What exists today is the photo-to-preliminary-quote core, built and demonstrated as an internal product initiative.

  • Photo intake with an A4 calibration reference
  • Homography and guided corner selection for preliminary dimension estimation
  • Confidence and quality warnings on estimated dimensions
  • Operator review and correction before any quote is prepared
  • Structured quote preparation from confirmed inputs
  • Customer-submitted estimates kept separate from professionally verified measurements
  • Protected administration with an operator review queue

Capabilities are described at the level demonstrated in the product initiative today; the broader platform features below are planned or in development.

Next development stages

Planned or in development — not presented as shipped:

  • Deterministic pricing engine with versioned catalogue rules and snapshots
  • Human-assisted photo quotation at wider volume
  • Private customer-document workflows
  • Professional-survey workflow with final-measurement capture
  • Manufacturer catalogue onboarding and integration
  • Installer assignment and factory quotation routing
  • Order preparation, shipment and logistics milestones
  • Pilot operational analytics

Broader product direction

Klarwerk is being developed as more than a photo-measurement tool. Its longer-term role is to provide the digital sales and execution layer connecting customer demand, qualified manufacturers, professional surveyors, regional installers and logistics partners.

  • Customer acquisition and guided qualification
  • CRM and structured follow-up
  • Professional survey and final measurement
  • Manufacturer catalogue integration and factory quotation
  • Order preparation and shipment tracking
  • Installation and warranty workflows
  • Operational analytics across the lifecycle

Domain foundation

The concept is informed by previous operational experience in German online window sales and by a substantial historical archive of sales assignments, quotations, measurements, customer documents and completed projects.

That historical knowledge is being used to identify the minimum information required for a useful first quotation, the most common operational exceptions, and the points where human verification remains essential. Confidential figures are deliberately not published.

Why this matters for Inovativi

Klarwerk demonstrates how Inovativi combines AI, computer vision, deterministic business rules, workflow automation, backend integrations and human-controlled execution in a specialised commercial domain.

  • Unstructured input becomes a structured, reviewable workflow
  • AI stays governed rather than autonomous
  • Business rules stay authoritative over pricing
  • High-risk actions require human approval
  • Operational data improves future decisions

Production judgment — what we deliberately do not allow

  • AI never produces manufacturing-ready measurements automatically
  • Photo-derived dimensions are never used as production dimensions
  • Customer-submitted estimates are never merged into verified measurement records
  • The model cannot invent, override or negotiate a price
  • No quote is finalized for production without professional on-site verification
  • Safety-critical actions are not executed without human approval

Security, auditability & governance

  • Pricing is calculated by deterministic, versioned rules — not by the AI model
  • Each price indication is captured as an immutable snapshot for traceability
  • Preliminary estimates and professionally verified measurements are kept as distinct records
  • Proposals remain editable and reviewable before a project progresses
  • Human approval gates sit before production and other high-risk steps
  • Changes across a project's history are auditable

Value delivered

  • Customers get a preliminary configuration and price from a single photo, without waiting for an on-site visit first
  • Sales teams receive structured, qualified projects instead of unstructured inquiries
  • Deterministic pricing keeps preliminary quotes consistent and defensible
  • Controlled hand-offs keep manufacturers, surveyors and installers working from one auditable project
  • Positioned honestly as preliminary qualification, never as certified measurement

Status & transparency

Klarwerk is an internal product initiative preparing for a controlled pilot. It is not a deployed client system, and it does not claim live deployment, customers, signed manufacturers, or guaranteed pricing or subsidies. Photo-derived dimensions are preliminary; final manufacturing dimensions require professional on-site verification.
